Overview
KEEF had no M-Pesa integration and all transactions were manual and in cash. I led delivery of the M-Pesa integration with their Temenos core banking system, together with a suite of management reporting dashboards giving real time portfolio visibility for the first time.
The Problem
There was no digital payment capability, no reconciliation trail, and no management reporting. Delivery depended on two external parties, the payment provider and the core banking vendor, with no prior integration precedent in the institution.
My Role & Delivery Leadership
Project lead and technical consultant. Defined scope and the work breakdown structure, managed the payment provider and core banking vendor to milestone, ran the test strategy and UAT, and led change management and onboarding for over 100 staff.
Delivery Approach
Structured integration delivery with a single vendor
Scope definition with sponsor, feasibility of M-Pesa integration from a zero baseline
→ Project charter, scope statement
Work breakdown structure, integration schedule, test strategy and risk register
→ WBS, schedule, test strategy
Integration build with payment provider and core system vendor, four payment flows configured
→ Integrated payment flows, reporting layer
Weekly status against plan, defect and issue management, change control
→ Status reports, issue log
End to end acceptance testing with branch staff, over 100 staff trained
→ UAT acceptance, training completion
Go-live support, operational handover and post implementation review
→ Closure report, benefits review
Key Challenges & Solutions
Integrating two vendors with no precedent
Joint delivery plan with shared milestones and a single issue log, reviewed weekly with both vendors and the sponsor.
Four reporting audiences with different needs
Requirements separated by audience and signed off individually, avoiding scope drift during build.
Building staff trust in digital reconciliation
Full audit trails and exception handling defined as acceptance criteria, verified in UAT with branch and finance staff.
